The client

A leading European research institution specializing in physical chemistry and advanced scientific exploration. The organization is dedicated to bridging the gap between laboratory breakthroughs and commercial application by fostering a robust ecosystem for spin-off companies and high-tech innovation.

Business needs

The client identified a critical disconnect between scientific potential and market reality. While the Institute generates cutting-edge innovations, the emerging spin-off teams lacked the strategic foundation and operational know-how required for effective commercialization. The goal was not only to accelerate two specific pilots but to build a reusable, scalable internal engine that would allow the Institute to support future ventures autonomously.

The challenge

  • 01

Lack of Strategic Direction The spin-offs lacked defined long-term visions, go-to-market strategies, and business models.

  • 02

Operational Gaps Absence of structured processes for team management, logistics, and customer service.

  • 03

Investment Readiness The teams needed professional preparation to face Venture Capital investors, including financial modeling and pitch decks.

  • 04

Scalability Requirement The solution had to be designed as a "Toolkit" – a set of repeatable tools and processes for future use by the Institute, rather than a one-off consulting gig.

Our solution

We designed and delivered a comprehensive Commercialization Acceleration Program, structured into three synergistic workstreams: Tool Development, Hands-on Implementation, and Scaling. The solution entailed:

  1. Strategic Toolkit Development

We created a bespoke set of templates and processes, including Business Model Canvas, Value Proposition Canvas, and SWOT analysis, tailored specifically for deep tech ventures.

  2. Immersive Workshops

We conducted intensive, on-site workshops (3 days per startup) focused on co-creating the strategy, defining the value proposition, and mapping the ecosystem.

  3. Venture Capital Preparation

Our team developed robust financial models and pitch decks, followed by pitch evaluation sessions to ensure the founders were investor-ready.

  4. The "IChF Toolkit"

We synthesized all methodologies into a final, open-source-style slide deck and manual, enabling the Institute to function as a shared service center for future innovations.

Technology used

  • Lean Startup
  • Business Model Canvas
  • Value Proposition Canvas
  • Team Canvas
  • Go-to-Market Roadmap
  • Pitch Evaluation Framework
  • Excel Financial Modeling

The outcome

The project successfully established a bridge between the laboratory and the business world, delivering tangible assets for immediate commercial use.

  • Investment Readiness
  • Operational Maturity
  • Strategic Clarity
  • Institutional Legacy

What we implemented

  • Phase 1 (Definition) Customizing strategic tools (Vision -> Actions map, Experiment loop).
  • Phase 2 (Execution) 20 hours of individual expert consultations and 6 days of workshops covering Branding, Operations, and Finance.
  • Phase 3 (Optimization) Refining the "Commercialization Toolkit" manual based on real-world usage feedback loops.
  • Expert Mentoring Delivering 20 hours of dedicated 1:1 mentoring covering 5 key business areas.
Jacek Fischbach
Developing a spin-off from a research institute requires a shift in mindset—from scientific discovery to value creation. By providing a structured commercialization roadmap and a reusable toolkit, we didn't just help two startups; we empowered the Institute to become a lasting incubator for future deep-tech unicorns.
